Cognitive Biases and Better Decision-Making: A Practical Guide
Biases are systematic, predictable errors in human reasoning. Cataloguing them is step one; building systems to counteract them is step two.
Daniel Kahneman's distinction between System 1 (fast, intuitive, automatic) and System 2 (slow, effortful, deliberate) thinking provides a useful map for understanding why humans systematically make predictable errors — and when to invoke deliberate counterstrategies.
The Most Costly Biases
Confirmation bias is the tendency to seek, interpret, and remember information in a way that confirms pre-existing beliefs. It is the most pervasive cognitive bias and operates unconsciously in most people most of the time. It is particularly damaging in consequential domains because it means the more important a decision is to us, the more aggressively our cognition filters evidence to support the position we already hold.
Sunk cost fallacy — continuing to invest in a failing course of action because of prior investment — is economically irrational but psychologically powerful. The correct decision calculus considers only future costs and benefits, not past investments. Pre-Mortem Analysis
Gary Klein's pre-mortem technique is the most evidence-backed bias mitigation for important decisions. Before committing to a course of action, imagine it is one year later and the decision has failed catastrophically. Ask: "What went wrong?" This prospective hindsight activates different cognitive processes than forward planning, surfaces risks not visible in standard analysis, and reduces overconfidence by 30% in studies.
The Reversal Test
When evaluating whether to maintain the status quo vs. making a change, apply the reversal test: if you are currently doing X and considering switching to Y, ask whether you would switch from Y to X if the situation were reversed. Asymmetric resistance to change in one direction is a strong signal of status quo bias rather than genuine preference.
Decision Environments
The highest-value insight from behavioural economics: decision architecture matters more than willpower or intelligence. Default options are chosen the majority of the time regardless of their content. Reducing the number of decisions required (automating routine ones), separating important decisions from depleted cognitive states (end of day, hungry, stressed), and slowing down high-stakes irreversible choices are structural interventions that reduce bias independently of cognitive effort.

The goal is not to eliminate cognitive bias — System 1 thinking is fast, efficient, and usually correct for routine situations. The goal is to activate System 2 deliberation for the decisions where the systematic errors of intuition carry the highest cost.
